Hello Solar Squad,
Okay! Here is our fool proof system that we use to scale up our solar partners.
We usually start with a proof of concept month and from their we use the profits from our campaigns to reinvest in the ads and brand building.
Lead gen that actually scales isn't random. It moves through predictable phases and each one has a different job.
This system has taken many of our companies from $2,500 to $30,000 in ad spend in 2 months.
Here's the map.
Phase 1 — Build & Launch (Days 1–7)
MOST IMPORTANT… Build an 1 of 1 offer that sets you apart. Offer matrix, landing page, booking flow, CRM routing, 4–6 ad creatives, tracking QA. Nothing is "converting" yet because nothing is live yet.
🚩 The trap: treating build week like wasted time. The companies that rush this phase pay for it later with broken tracking and leads that vanish.
Phase 2 — Learning & Break-Even (Month 1)
The campaign goes live. Week 1 is pure testing across angles. Weeks 2–4 you double down on what's working. This is where the cost-per-acquisition baseline gets set.
✅ What "good" looks like here: a lead-to-appointment rate of 20%+, and 1–2 deals closed. That's not a disappointing month, that's break-even, and break-even in Month 1 means the engine runs.
🚩 The trap: expecting Month 3 numbers in Month 1. This is the phase where most people quit. Don't.
Phase 3 — Optimisation (Month 2)
Now you have data, so now you optimise. Fresh creatives every two weeks. Landing pages tuned for conversion. Tighter qualification so reps stop wasting calls on tire-kickers. Budget shifts toward the segments that are actually closing.
✅ The targets climb: visitor-to-lead above 5%, lead-to-appointment 20–40%, appointment-to-close around 25%. Cost per acquisition should drop 15–25% as the waste gets cut.

🚩 The trap: changing everything at once. Optimisation is surgical, not a teardown.
Phase 4 — Scale & Dominate (Month 3+)
Only now do you pour fuel on the fire. Spend goes up on proven audiences. You add retargeting and recycle missed leads. Maybe a second offer. 10+ deals a month becomes the new normal and you scale with confidence because every number is already validated.
🚩 The trap: scaling before the baseline is proven. Spending more on a campaign you don't understand just loses money faster.
The whole idea here is that we create a machine that earns money and uses that ROI to reinvest into the campaign and drive conversions.
One real example: an Arizona client of ours moved through these phases cleanly and closed 5 contracts in 25 days because the funnel, the follow-up, and the offer were all saying the same thing, and nobody panicked in week two.

P.S. These phases need to be tracked very closely so you don’t skip stages and ruin your campaign.
